Path 02 · Modernize without breaking it
02 You have an outdated platform

Keep what still works. Replace what's holding you back.

Most "rebuilds" are unnecessary. The platform that got you here usually has years of business logic worth keeping — and a few specific parts that are now costing you customers, hires, or sleep. We help you tell the difference.

If any of this sounds familiar

You don't need a rewrite. You need an honest second opinion.

These are the symptoms that show up on our intake calls. None of them require burning the platform down — but ignored long enough, all of them will.

How we think about your stack

Surgical replacements. Not a rewrite.

We map your platform as four layers — UI, application, data, and infrastructure — then we mark each one as Keep, Patch, or Replace. Most engagements only Replace one or two boxes.

Stack audit Real example · SaaS, 2025 Replaced: 2 / 8 layers
Before Production, today
UI · Web jQuery + Bootstrap 3 Slow on mobile
Admin Hand-rolled PHP CRUD Fragile
App Laravel 8 monolith Healthy
Data MySQL · 14M rows Healthy
Infra Single bare-metal box No redundancy
Billing Stripe · subscriptions Working
After 12-week plan
UI · Web Next.js · App Router Replace
Admin Filament on Laravel Replace
App Laravel 11 · upgraded Keep · patch
Data MySQL · indexes audited Keep
Infra Managed cloud · 2 regions Replace
Billing Stripe · unchanged Keep
The modernization arc

Four phases. No long dark night.

Each phase ends with something deployed. We never go dark for a quarter and reappear with a "new platform" — that's the failure mode we exist to prevent.

01 Audit Wk 1

We map the stack, read the logs, talk to operators, and produce a Keep / Patch / Replace plan with cost-of-doing-nothing attached to each item.

  • Stack diagram
  • Risk register
  • Costed roadmap
02 Stabilize Wk 2 — 4

Quick wins first — perf, security patches, deploy reliability. The platform stops feeling fragile before we touch the bigger pieces.

  • Perf & security fixes
  • CI & deploy pipeline
  • Observability
03 Replace Wk 5 — 10

The one or two layers that need replacing, replaced behind a routing layer. Users see incremental upgrades, not a big-bang switch.

  • New UI / admin layer
  • Strangler-fig migration
  • Old code retired
04 Hand off Wk 11 — 12

Documented runbooks, an upgrade calendar, and a quarterly health-check we keep running. Your team is not on its own.

  • Runbooks & docs
  • Upgrade calendar
  • Quarterly review
The questions we hear most

The ones nobody likes to ask first.

These come up every time we walk into a legacy engagement. Answered plainly so we can spend our audit time on the questions specific to you.

Why not just rewrite the whole thing?
Because full rewrites have a famously bad track record and your business doesn't stop while we do one. The pattern that works is the strangler fig: route traffic to a new component, retire the old code behind it, repeat. You see continuous improvement, not a six-month outage of confidence.
Will you work with our existing dev team?
Yes — that's the most common case. We embed for the audit, pair with your engineers during stabilize, and lead replace only on the pieces your team doesn't have bandwidth for. We leave with the code well-documented and your team able to maintain it.
What if our original developers are long gone?
That's about half our outdated-platform engagements. We've reverse-engineered enough abandoned PHP, .NET, and early Rails to know what to look for. Audit week is where we figure out what you have; you don't need to brief us perfectly upfront.
How disruptive is this for our team and users?
Less than you'd expect. Users rarely see breaking changes — we ship behind feature flags. Your team commits one half-day a week to working sessions and reviews. Stand-ups are async unless something's on fire.

Tired of being cautiously afraid of your own platform?
